Common questions

When should annual planning happen?

Most teams run it four to eight weeks before the fiscal year starts, so the first quarter's priorities are set before the year begins rather than in week three of it.

How is annual planning different from quarterly planning?

Annual planning sets direction and the one-year targets. Quarterly planning decides which three to five things get attention in the next ninety days. Annual plans that are never translated into quarterly priorities tend to be the ones nobody can recite by March.

How long should an annual planning offsite be?

Two days is typical for a leadership team. One day is enough only when the strategy is genuinely unchanged and the session is really about setting targets. The sessions that fail are usually the ones compressed into an afternoon at the end of a normal working week.

What should you review before setting next year's plan?

Last year's targets against actuals, the current scorecard trends, the open issues that never got solved, and any strategic assumption that turned out to be wrong. Teams that skip the review and open with next year's numbers tend to repeat the same misses.

Should annual plans include quarterly detail?

Only for the first quarter. Planning all four quarters in detail during the offsite produces a document that is wrong by March, because the information needed to plan Q3 does not exist in November. Set the year's targets, plan the first quarter properly, and leave the rest to the quarterly sessions.

Who should attend the annual planning offsite?

The leadership team who will own the targets, and nobody who is only there to present. Most effective sessions run between five and ten people, because the group has to be able to argue to a decision rather than take turns updating each other.
