    A single status per priority per week — the smallest signal that still catches drift.

How to use it

  1. 1Choose three to five priorities for the quarter. Seven priorities is the same as none.
  2. 2Write a done-condition for each that can be answered yes or no, not a percentage someone estimates.
  3. 3Give each a single named owner, even when the work is shared.
  4. 4Set one milestone per month so the first month already produces a signal.
  5. 5Mark each on-track or off-track weekly, and write down what changed when it flips.

🚨 QUARTERLY GOAL RESCUE: When Goals Go Off Track

If a Quarterly Goal turns yellow or red for 2+ weeks:

  1. Make it an Issue in your Weekly Leadership Meeting
  2. Use Issue Resolution (Identify, Discuss, Solve)
  3. Options:
    • Remove blockers
    • Add resources
    • Adjust scope
    • Change owner
    • Drop the Quarterly Goal (if no longer relevant)

Common questions

How many quarterly priorities should a team set?

Three to five for a company, and one to three per team. The constraint is not ambition but attention: beyond about five, nobody can say which two matter when the week gets tight.

What makes a good done-condition?

Something you could settle with a yes or no on the last day of the quarter without a discussion. 'SOC 2 Type II report issued' is a done-condition. 'Improve security posture' is not.

Does this work with OKRs and 4DX?

Yes. The worksheet is deliberately framework-neutral. It maps to an Objective with its Key Results in OKRs, to a quarterly priority in Scaling Up, and to a Wildly Important Goal in 4DX.
